Poster Can Supervisor Support Shield School Principals from Burnout? 1: Université du Québec en Outaouais, Canada; 2: Université Laval, Canada; 3: Université d'Ottawa, Canada; 4: Université de Moncton, Canada; 5: Université de Montréal, Canada Presenting Author:Across the world, concerns have intensified regarding school principals’ workload, wellbeing, and capacity to sustain their leadership roles (Dick et al., 2025; Poirel et al., 2024; Skaalvik, 2023). School principals are expected to navigate substantial administrative, managerial, pedagogical, and community engagement responsibilities, often in conditions of resource scarcity and heightened accountability (Dick et al., 2025). Therefore, it is without surprise that global research initiatives have documented the growing demands placed on school principals, with particular attention to their diminished wellbeing (e.g., emotional exhaustion) and intentions to leave the profession (Dick et al., 2025; Rivest & Clément, 2026; Skaalvik, 2023). The Job Demands-Resources (JD-R) model (Demerouti et al., 2001) provides a useful theoretical framework for understanding these conditions, emphasizing how high job demands (such as workload) contribute to emotional exhaustion, while job resources (such as supervisor support) may buffer these effects (Beausaert et al., 2016). The present study explores how principals’ perceptions of their workload and of their supervisor support are associated with emotional exhaustion, and examines whether supervisor support moderates the relationship between workload and emotional exhaustion. Workload. Workload refers to the perceived quantitative and qualitative demands placed on an individual in their job, including the amount, complexity, and pace of tasks that must be completed within a given time frame. High workload occurs when job demands exceed the individual’s available resources, time, or capacity, and is a central component of job demands in the JD-R model (Demerouti et al., 2001). Emotional Exhaustion. Emotional exhaustion is a core component of burnout, referring to a state of feeling emotionally overextended and depleted of emotional and psychological resources. It manifests when prolonged job demands deplete an individual’s ability to cope (Maslach et al., 2001). Supervisor Support. Supervisor support refers to the degree to which employees perceive their immediate superior as providing emotional, informational, and instrumental resources, including among others, recognition, guidance, feedback, and assistance with managing work demands. As a job resource within the JD-R model, supervisor support can buffer the negative effects of high job demands (Potipiroon & Faerman, 2020). In most public school systems worldwide, school principals are generally supervised by a higher-level education authority such as a district superintendent, school board director, or equivalent government-appointed administrator. These supervisory roles, which are usually under the broader oversight of a ministry or department of education, are often called “middle tier” of the education system (Thessin & Seashore Louis, 2019). Research Question. Can supervisor support serve as a protective resource and moderate the relationship between workload (a job demand) and emotional exhaustion (a key burnout outcome) among school principals? Three Research Objectives Guided the Study: Objective 1. To examine the association between school principals’ perceived workload and their emotional exhaustion. Objective 2. To examine the association between school principal’s perceived supervisor support and emotional exhaustion. Objective 3. To determine whether school principal’s supervisor support moderates the relationship between workload and emotional exhaustion. This study provides insight into school principals’ job organization. It reinforces the JD-R model’s premise that resources may attenuate the negative effects of job demands on wellbeing, and it underscores the important role of supervisors in fostering conditions that can support school principals’ sustainability in their role. Methodology, Methods, Research Instruments or Sources Used This study draws on data collected in 2022 by the Research and Intervention Group on the Organization of Work of School Principals (Groupe de recherche et d’intervention sur l’organisation du travail des directions : GRIDE) in Québec, Canada. An anonymized online questionnaire (via SurveyMonkey) was distributed through the three major associations representing school principals which together account for more than 75% of all principals in the province of Québec. This strategy ensured broad accessibility and representation across preschool, elementary, secondary, adult education, vocational training, and special education settings. Of the 802 participants in the wider dataset (including school principals and vice-principals; Poirel et al., 2024), 314 school principals who had completed all relevant variables were included in the present analyses. The questionnaire included demographic items categorized as follows (Gender: 1 = female; 2 = male. Age [years]: 1 = 40 years or younger; 2 = 41–50 years; 3 = 51 years or older. Years of experience: 1 = 1 year or less; 2 = 2–5 years; 3 = 6–10 years; 4 = 11–15 years; 5 = 16–20 years; 6 = 21 years or more), along with validated multi-item scales assessing perceived workload (3 items; range 1–4, Lequeurre et al., 2013), supervisor support (4 items; range 1–4, Karasek, 1985), and emotional exhaustion (5 items; range 1–7, Schaufeli et al., 1996). All scales demonstrated satisfactory reliability (coefficients of 0.70 or higher are considered satisfactory), with internal consistency omega coefficients (McDonald, 1970) ranging from 0.75 to 0.91. Spearman correlations indicated significant associations between our main variables (Tabachnick et al., 2019). Emotional exhaustion was positively associated with workload (r = .388, p < .01) and negatively associated with supervisor support (r = –.171, p < .01). Gender, age, and years of experience were retained as control variables based on their significant correlations with one or more main variables in our model. To address the three research objectives, hierarchical multiple regression analyses were conducted using the PROCESS macro (Hayes & Little, 2022) in SPSS Version 31. Predictor variables were entered: demographic controls, workload and supervisor support, and the interaction term (workload x supervisor support) with emotional exhaustion as the dependent variable. Centering procedures recommended by PROCESS were applied to reduce multicollinearity in the aforementioned interaction term. Conclusions, Expected Outcomes or Findings The hierarchical multiple regression model was statistically significant, F(6, 307) = 13.85, p < .001, explaining 19.8% of the variance in emotional exhaustion (R2 = .213; adjusted R2 = .198). Among the sociodemographic and professional variables included in the model, neither gender, age, nor years of experience was significant. Objective 1.Workload was statistically significantly associated with emotional exhaustion (b = 2.11, SE = 0.58, p < .01, 95% CI [0.95, 3.26]. Objective 2. In contrast, supervisor support was not independently associated with emotional exhaustion (b = 1.03, SE = 0.69, p = .138, 95% CI [–0.33, 2.39]). Objective 3. The interaction term between workload and supervisor support was statistically significant (b = –0.40, SE = 0.19, p < .05, 95% CI [–0.78 to –0.01]). More specifically, when support was low, workload showed a strong positive association with emotional exhaustion (b = 1.12, p < .001), whereas under high support, the association remained positive but was weaker (b = 0.72, p < .001). Taken together, the results underscore the importance of addressing both job demands and job resources. While efforts to reduce workload remain essential (through administrative restructuring, redistribution of tasks, or improved staffing for instance) enhancing the quality of interpersonal relationships between supervisors and school principals represents a practical avenue for intervention. According to Senécal et al. (1992), high-quality interpersonal relationships are characterized by harmony, appreciation, satisfaction, and mutual trust. Furthermore, promoting regular and meaningful dialogue between school principals and their supervisors, providing training in supportive leadership practices, and cultivating organizational cultures that value care and positive relationships could enhance school principals’ wellbeing and lower emotional exhaustion. Future research should explore which forms of supervisor support yield the strongest buffering effects, and investigate how organizational structures and supervisory practices may amplify or limit these resources. Poster Professional Development for Evidence-Based School Management? Effects of University Training and Peer Mentoring on Principals’ Evidence Orientation and Self-Efficacy Beliefs Pädagogische Hochschule FHNW, Switzerland Presenting Author:Background In many countries, school leaders (principals and vice principals) are increasingly expected to implement evidence-based reforms while navigating complex local conditions. Effective implementation depends on the school leader's capacity to mobilise external evidence (e.g., research findings or expert advice) and to integrate it with school-internal data and professional judgement (Dormann et al., 2016). As such evidence-based school development can be seen as an iterative process in which data are collected and interpreted in relation to a context-specific goal (Schildkamp, 2019). However, many schools struggle to realise this vision in practice: empirical studies from different countries show that school leaders often report limited training, knowledge and confidence in using research, implementation concepts and data for school development (for example, Acton, 2021; Farley-Ripple, 2024; Hegestedt et al., 2023). Opportunities for professional development may foster these competencies. For example, a two‑year data‑use training for Dutch school teams increased the h knowledge and skills for data‑driven decision making in school principals and teachers (Staman et al., 2014) and a Danish study found that combining school data with research-based competence development in professional learning communities can support positive school change and improve teachers’ professional self-evaluation (Qvortrup, 2019). Furthermore professional development programmes can enhance the self-efficacy of school leaders (Petridou et al., 2017), which has been shown to be an important factor in implementing reforms (Röhl et al., 2024). While studies linking school leaders’ professional development and different leadership behaviours exist, the effectiveness of different formats on leadership practices in general and school leaders’ evidence orientation in particular remains underexplored (Daniëls et al., 2019). Research Obejctive Building on Dormann et al. (2016), this study conceptualizes evidence-based school management as consisting of three dimensions: high external evidence orientation (e.g. consulting experts), high internal evidence orientation (e.g. critically examining a reform’s fit to the school's specific context) and low orientation toward evidence substitutes (e.g. relying on gut feelings when implementing reforms). University-based programmes and peer mentoring are examined as potential levers for strengthening school leaders’ capacities for evidence-based school management. The aim is to compare these two formats of formal professional development as potentially complementary, with distinct effects on the dimensions of evidence orientation: university-based training is expected to be more strongly related to external evidence orientation, whereas peer mentoring is expected to be more closely linked to internal evidence orientation through reflective exchange on context-specific reform implementation. The following research questions guide this study:
Methodology, Methods, Research Instruments or Sources Used The underlying data were collected using a standardized online questionnaire among school principals in German-speaking Switzerland's public schools. All members of the national professional association representing school principals of public mandatory schools who were active as school principals at the time of the survey were invited to participate. In total, 2 369 school principals were contacted, of whom 1 095 (46%) participated. This accounts for around 25% of all school principals working in Switzerland at the time of data collection (Bundesamt für Statistik, 2024). Participation in peer mentoring and university-based training was assessed using 5-point Likert scales (1 = not at all to 5 = to a great extent) rating usage intensity over the past 12 months. Self-efficacy in implementing innovations was measured with a 3-item, 4-point Likert scale (e.g. "I am confident that I can develop creative ideas to change unfavorable structures at my school"). Internal and external evidence orientation, as well as orientation toward evidence substitutes, were each assessed using 3-item, 5-point Likert scales. Example items include: “In our school, I substantiate innovations with scientific studies” (external evidence orientation); “Before adopting a procedure from another school, I examine how similar the framework conditions are between the schools” (internal evidence orientation); and “Based on my experience, I instinctively make the right decisions at my school” (evidence substitutes). Using structural equation modeling (SEM), it is examined how university-based training and standardized peer mentoring, as two different formal approaches to professional development, relate to these dimensions. In addition, the relationships between the two formats for profes-sional development and principals’ self-efficacy beliefs in implementing reforms are analyzed, modelling both direct and indirect pathways. For the estimation of the model, the lavaan package (version 0.6-19) in R is used. Cases with a missing value at any point are ex-cluded from the analysis using listwise deletion. Model estimation is conducted using the max-imum likelihood method (MLM) with Satorra–Bentler corrected chi-square statistics and robust standard errors, with estimation and output following the conventions of the EQS program for structural equation modelling (Rosseel, 2012). Using N = 960 complete cases, the structural equation model demonstrated good overall fit (CFI = .97, TLI = .96, RMSEA = .03). Conclusions, Expected Outcomes or Findings University-based training was a significant positive predictor of external evidence orientation (std.β = .26, p < .001), whereas peer mentoring showed only a marginal association (std.β = .08, p = .040). Neither professional development format was related to internal evidence orientation or reliance on evidence substitutes. External evidence orientation (std.β = .27, p < .001) and evidence substitute orientation (std.β = .27, p < .001) were positively associated with principals’ self-efficacy, while internal evidence orientation was not. Direct effects of professional development on self-efficacy were non-significant, with only a small indirect effect of university-based training via external evidence orientation (std.β = .07, p = .001). Internal evidence orientation was weakly positively related to evidence substitutes while external evidence orientation showed no association, indicating that the dimensions are not mutually exclusive. Overall, the findings suggest that university-based programmes primarily promote external evidence orientation, whereas peer mentoring shows limited effects. Although professional development formats have only marginal effects on self-efficacy, external evidence orientation is meaningfully associated with principals’ self-efficacy. From a practical perspective, leadership training should focus on integrating internal evidence orientation, as an exclusive focus on external evidence risks an uncritical transfer of research or best practices without sufficient attention to local school contexts (Dormann et al., 2016; Schildkamp, 2019). Beyond the Swiss context, these findings resonate with European and international efforts to strengthen evidence-informed school leadership (e.g. Arthur & McGregor, 2024; Levin, 2010). Given similar challenges in various European countries, these results could not only inform the design of professional development programs in Switzerland, but also in other countries seeking to balance evidence-based practices with sensitivity to local school contexts. Additionally, they serve as a point of comparison for similar studies from other European contexts (for example Brown et al., 2022). Poster Organizational Learning within Municipal School Providers? An Analysis of School Providers in Germany 1: TU University Dortmund, Germany; 2: Academy of the Ruhr University Bochum gGmbH, Germany Presenting Author:Technological advancement is reshaping education, requiring school systems to adapt and innovate. To adapt to these developments, change occurs at different levels. Local system changes are situated between statewide reforms and individual school improvement (Hermstein, 2021), where local authorities are often responsible (European Commission, 2014). In the German school system, this corresponds to the role of municipal school providers (Schulträger). Because in Germany, authority over aspects of curriculum and instruction lies with the state government, the role of municipal school providers is restricted to changes in so-called “external matters”, such as the provision of schools, buildings, and infrastructure (Hermstein, 2021). In the context of digitalization, innovation by MSPs is therefore limited to providing infrastructure and facilitating alignment among local stakeholders (Hermstein, 2024). MSPs are still a crucial part of the school support system because they provide pivotal resources enabling schools to respond to statewide reforms (Hermstein, 2021). Because MSPs play such a pivotal role in schools’ capacity for change, they themselves must be able to operate effectively and in a goal-oriented manner. This requires organizational learning and change capacities, including the ability to reflect on and adapt their own processes. Organizational learning is defined as an organization’s ability to continuously adapt by modifying its knowledge in response to changing environmental conditions (Kozica et al., 2019). Learning occurs through changes in routines and processes (single-loop learning), in underlying theories of action and overarching goals (double-loop learning), or in how learning is conducted (deutero learning) (Argyris & Schön, 1978). Individuals within an organization develop new ideas, connect them to existing knowledge, share them within the group, and transfer the resulting collective knowledge into the organizational memory, which is reflected in altered processes, structures, or the organization’s culture (Kozica et al., 2019). Consequently, organizational learning is a complex and highly demanding process. Findings from school improvement research, therefore, indicate that educational organizations require specific capacities to be able to learn. Feldhoff’s (2011) Integrative Model of Organizational Learning Capacity (adapted from Marks and Louis, 1999) describes seven dimensions that are pivotal for organizational learning: (1) organizational structure, (2) shared goals, values, and collaboration, (3) knowledge and skills, (4) leadership and management, (5) quality assurance and goal assessment, (6) exchange with the school environment, and (7) participation. Although the model is based on research within school organizations, it can also be partially applied to MSPs, understood as pedagogical institutions (Merkens, 2006). Research from France indicates that MSP strategies to collaborate with relevant educational stakeholders and align with local development strategies can foster individual school improvement and sustainable municipal growth (Lugaz & Chimier, 2021). Findings from Germany, however, indicate that the MSP’s practice is largely shaped by bureaucratic logics and negotiating with other local stakeholders (Hermstein, 2022; Sendzik et al., 2025) rather than strategic organizational learning. This paper, therefore, addresses the central question: To what extent do municipal school providers follow organizational learning strategies, and what capacities for organizational learning do they have? To answer this question, we use data from a larger project that supports MSP and private school providers (PSP) in developing and implementing a digital media strategy focused on Open Educational Resources (OER) in schools in structurally weak urban regions. The project aims to facilitate the development of adaptive change management competencies among school providers and a sustainable culture of digitality within the education system. This paper draws on an analysis of contextual conditions shaping change processes involving interactions among school providers, school supervisory authorities, and schools, as well as support for strategy development, consulting, and professional development related to OER implementation. Methodology, Methods, Research Instruments or Sources Used This paper reports the results of a sub-study aimed at developing a framework for strategic practices, grounded in organizational learning, of MSPs and PSPs as central actors in the school system. To do so, we analyzed the organizational behavior, organizational conditions, and organizational development needs that MSPs and PSPs report using an Exploratory Sequential Mixed-Methods Design (Creswell & Plano Clark, 2018) in which a qualitative exploration of the phenomenon is followed by a quantitative validation. This two-phase design is appropriate for exploring a phenomenon when there are no established measures or instruments, the phenomenon contains unknown variables, or in the absence of an existing framework or theory (Creswell & Plano Clark, 2018). In this paper, we present the results of the first phase. This phase involved qualitative, problem-centered interviews (Witzel, 2000) with representatives of MSPs and PSPs. We conducted 14 interviews with 12 public and two private school providers. They were predominantly located in structurally weak urban areas and distributed across seven German states. The number of schools within their remit ranged from fewer than ten to more than 300. The interviewees occupied different roles, ranging from digital education specialist to head of the municipality’s education department. The interviews were based on a protocol that covered questions about organizational conditions, school providers’ approaches to supporting school improvement, collaboration with school supervisory authorities, schools, other stakeholders, as well as school providers’ perception of their roles within the school system. The interviews were analyzed using Mayring’s (2022) qualitative content analysis. The coding system for analysis was developed deductively and included categories related to the capacities for organizational learning framework (Feldhoff, 2011), change management strategies (Hiatt, 2006), governance (Brüsemeister & Newiadomsky, 2008), forms and prerequisites of collaboration (Gräsel et al., 2006), and role perception as change agents (Ottaway, 1983). The interviews had an average duration of 75 minutes. Most were held face-to-face, while some were conducted via videoconference. The data from this analysis will be used to develop a standardized questionnaire that aims to examine the extent to which the phenomena reported by these school providers can be validated in a full-survey sample. Conclusions, Expected Outcomes or Findings In the interviews, most MSPs and PSPs reported the (partial) existence of capacities for organizational learning. For instance, several reported shared values and goals, often linked to a motivation to support their schools’ improvement. Regarding knowledge management, interviewees reported that their in-house training focused primarily on administrative matters. When additional knowledge was required, they reported acquiring external training or project-specific external consulting. Besides that, the reports frequently emphasized activities related to improving the system rather than strategies focused on themselves as an organizational actor and their ability to learn. However, in planning and implementing system changes, the reports indicated relevant dimensions of organizational learning capacities. For instance, when distributing new devices, interviewees reported using data-based and collaborative approaches, working with schools and, in phases, with other key stakeholders. The extent of systematic data collection (e.g., device usage or school needs assessments) varied from informal conversations to using standardized tools. Concerning the collaboration with the school environment, the MSPs in particular reported a need for increased collaboration with school supervisory authorities that was not yet occurring in a satisfactory way. MSPs often referred to the formal-legal division between internal (curriculum and instruction) and external (infrastructure) school matters. Nonetheless, they often expressed their motivation to go beyond these limitations to promote integration between internal and external affairs. The collaboration with their own schools was mostly perceived as constructive. Interviewees acknowledged the political character of municipal development processes, and viewed themselves as mediators. Overall, our data suggest that the interviewed school providers show signs of strategic planning, but also have “blind spots”, particularly with respect to organizational learning concerning their own processes (deutero learning). They are required to simultaneously manage pedagogical leadership, administrative responsibilities, human resources, and community relations, often in contexts characterized by limited resources (Creagh et al., 2025). These accumulating demands have been associated with elevated stress, emotional exhaustion, and increased risks of turnover among school leaders (Rivest et Clément, 2026; Skaalvik, 2023). This study is based on two theoretical models: 1) the work design characteristics model proposed by Humphrey et al. (2007); and 2) the Job Demands-Resources (JD-R) model (Demerouti et al., 2001). Both models provide a framework for understanding school principals’ work characteristics. According to the JD-R model, job demands (i.e., aspects of work requiring sustained physical, cognitive, or emotional effort) are associated with physiological and psychological costs (such as burnout), whereas job resources are negatively associated with disengagement (Demerouti et al., 2001). While the JD-R model has traditionally been tested using variable-centered approaches, more recent research highlights the value of person-centered approaches for capturing heterogeneity across individuals (Meyer & Morin, 2016).
Accordingly, this study adopts a person-centered analytical perspective. Using latent profile analysis (LPA), we explore how multiple dimensions of school principals’ job demands co-occur and cluster together to form distinct profiles of work characteristics. Rather than assuming that school principals experience job demands in a uniform or homogeneous way, this approach captures the heterogeneity of their lived work conditions. By identifying unique configurations of job‑demand patterns, LPA provides a nuanced understanding that can inform targeted interventions and more refined policy responses, tailored to the specific challenges faced by different groups of school leaders.
Five dimensions of job demands were examined: 1) rhythm and quantity of work, 2) task changes, 3) mental load, 4) emotional load, and 5) role ambiguity. These dimensions reflect quantitative, cognitive, emotional, and organizational aspects of school principals’ work (Lequeurre et al., 2013).
The overarching objective of this study was to identify latent profiles of job demands among school principals and to describe their prevalence and defining characteristics. Specifically, the study sought to answer the following research question: To what extent can distinct profiles of work characteristics be identified among school principals based on five dimensions of job demands?
By adopting a person-centered analytical perspective, this study aims to deepen our understanding of the heterogeneity that characterizes principals’ perception of work conditions. It extends research grounded in the JD-R framework by illustrating how multiple job demands co-occur and cluster within individuals, rather than exerting isolated or independent effects. The findings offer practical and policy-relevant insights, emphasizing the need for differentiated organizational supports tailored to distinct demand profiles. This approach challenges the adequacy of “one-size-fits-all” interventions, and underscores the importance of designing strategies responsive to the diverse realities of school principals’ work. Methodology, Methods, Research Instruments or Sources Used Participants and Procedure This study draws on data collected in 2022 in Québec, Canada. An anonymized online questionnaire (via the platform LimeSurvey) was distributed through the three major associations representing school principals (n = 3,400) which together account for more than 75% of all principals in the province of Québec. The sample for the current study included 976 school principals (72% women; average age of 48 years, SD = 6.5; and average work experience of 8 years, SD=6.8) who completed all measures required for the LPA. Participants represented diverse educational settings, including preschool (1%), elementary (63%), secondary (27%), vocational (4%), adult education (3%), and special education (2%). Measures The questionnaire included demographic items: gender, age, years of experience and educational settings along with a validated multi-item scales from Lequeurre et al. (2013) assessing perceived job demands with five dimensions of job demands: 1. Rhythm and Quantity of Work (RQW; 3 items; range 1–7; ω = .750; e.g., Do you have to rush to finish your work?). 2. Task Changes (TC; 3 items; range 1–7; ω = .775; e.g., Do you experience difficulties adapting to changes in your professional activities?). 3. Mental Load (ML; 3 items; range 1–7; ω = .870; e.g., Does your work require a lot of attention?). 4. Emotional Load (EL; 3 items; range 1–7; ω = .725; e.g., Are you confronted with things that affect you personally in your work?). 5. Role Ambiguity (RA: 3 items; range 1–7; ω = .794; e.g., Do you know exactly what others expect from your work?). All scales demonstrated satisfactory reliability (coefficients of .70 or higher are considered satisfactory; Cheung et al., 2024), with internal consistency omega coefficients (McDonald, 1970) ranging from .725 to .870. Analytic Strategy Latent profile analyses were conducted in Mplus 8 (Muthén & Muthén, 2017). Solutions with one to six profiles were compared using the Bayesian Information Criterion (BIC), entropy, the Lo-Mendell-Rubin likelihood ratio test (LMR), and profile sizes (Lo et al., 2001). Model selection prioritized lower BIC values, entropy > .70, significant LMR tests (p < .05), and adequate profile sizes (> 5% of the sample, and n > 100; Weller et al., 2020). The three-profile solution provided the best fit. It yielded the lowest BIC (15,782.08), an acceptable entropy value (.778), and a significant LMR test (p = .0004) and met size criteria as shown below. Conclusions, Expected Outcomes or Findings The latent profile analysis resulted in three profiles: Profile 1: Stable Profile (n = 238; 24.4%) The stable profile is characterized by consistently low levels of job demands: rhythm and quantity of work (RQW = −1.161); task changes (TC = −0.767); mental load (ML = −0.866); emotional load (EL = −0.831); and role ambiguity (AMB = −0.068). Statistical comparisons indicate that all dimensions significantly distinguish this profile from the others (p < .05). Profile 2: Balanced Profile (n = 577; 59.1%) The balanced profile, which includes most school principals, is characterized by near-average levels across all variables: RQW = 0.226; TC = −0.133; ML = 0.262; and EL = 0.096. Role ambiguity remains low and does not significantly distinguish this profile (AMB = −0.091, p = .739). Parameter estimates indicate that RQW, TC, ML, and EL contribute significantly to the definition of this profile (p < .01). Profile 3: Under-Pressure Profile (n = 161; 16.5%) The under-pressure profile is distinguished by elevated levels across all dimensions and statistically significant (p < .05): RQW = 0.977; TC = 1.619; ML = 0.408; EL = 0.923; and AMB = 0.415. While most school principals experience relatively balanced work conditions, a substantial proportion seems to operate under a convergent set of quantitative, emotional, and organizational pressures. These results underscore the need for differentiated organizational responses. Strategies aimed solely on reducing workload may be insufficient if emotional and role-related demands remain unaddressed. Interventions that strengthen emotional support, and enhance role clarity for instance may be particularly beneficial for school principals in the “under-pressure” profile. Future research should examine how these latent profiles relate to critical outcomes such as emotional exhaustion, job satisfaction, and intention to quit the profession, as well as how transitions between profiles occur over time. Poster Serious Gaming for Educational Leadership: Supporting Collective Sensemaking in Schools as Learning Organisations Rotterdam University of Applied Sciences, Netherlands, The Presenting Author:Educational leaders are increasingly expected to foster collective learning and organisational development in schools operating under conditions of growing complexity, uncertainty, and accountability pressure. International research on educational leadership documents a shift towards leadership practices that emphasise organisational learning, professional collaboration, and collective sensemaking as central to school improvement (Day & Sammons, 2020; Harris, 2014; Leithwood et al., 2020). At the same time, research has shown that school leaders often experience difficulties in translating theoretical leadership frameworks into concrete practices that meaningfully inform everyday decision-making and school development (Robinson, 2011; Timperley, 2011). Against this background, the present study addresses the following research question: How can serious gaming support collective sensemaking among educational leadership teams in relation to organisational learning? The theoretical framework combines research on educational leadership as practice and leadership for learning (Harris, 2014; Spillane, 2006; Robinson, 2011) with the concept of schools as learning organisations (Silins et al., 2002; Kools, 2020). Leadership is conceptualised not as an individual attribute but as a collective and situated practice through which organisational learning is enacted. By focusing on sensemaking processes within leadership teams, the study engages with an issue that is widely recognised across European education systems: how school leaders can work with abstract policy- and research-informed frameworks in ways that support shared understanding and coordinated action within diverse institutional and governance contexts. This study presents an ongoing educational design research project that explores how serious gaming can support educational leadership for organisational learning. The project focuses on the design and development of a serious game intended for school leaders and leadership teams, aimed at supporting reflection, dialogue, and developmental planning across seven key dimensions of schools as learning organisations, including shared vision, team learning, a culture of research and inquiry, knowledge sharing, and learning leadership (Kools, 2020; Silins et al., 2002). Serious gaming is employed as a pedagogical and methodological approach to support collective leadership learning processes by externalising organisational practices and assumptions, thereby creating structured opportunities for dialogue, reflection, and sensemaking, as documented in research on serious games and game-based learning (Connolly et al., 2012; Susi et al., 2007). The poster reports on the design rationale, development process, and preliminary outcomes of the serious game. The game was developed through iterative co-design cycles within a research–practice partnership involving school leaders from primary, secondary, and higher education contexts in the Netherlands. The design process follows principles of Educational Design Research (McKenney & Reeves, 2019), combining theory-informed design with systematic inquiry into how specific design features mediate leadership practices and learning processes. Conjecture mapping (Boelens et al., 2020) was used to articulate hypothesised relationships between design features, mediating leadership activities, and intended learning outcomes. Preliminary findings suggest that the serious game appears to function as a boundary object that mediates dialogue and negotiation of meaning among leadership team members, enabling collective sensemaking around organisational learning practices (Akkerman & Bakker, 2011; Star & Griesemer, 1989). Participants reported increased conceptual clarity regarding the learning organisation framework, deeper team dialogue, and an enhanced sense of agency in shaping school-wide learning processes. Rather than prescribing specific leadership actions, the game supports leaders in navigating the relationship between knowing and acting by creating structured opportunities for reflective and collaborative leadership practice. The study contributes to educational leadership research by illustrating how design-based approaches and serious gaming can support leadership for organisational learning in context-sensitive ways. By explicitly addressing sensemaking processes within leadership teams, the project contributes to international discussions on educational leadership that seek to bridge theoretical knowledge and leadership practice in complex educational environments. Methodology, Methods, Research Instruments or Sources Used This study adopts an Educational Design Research (EDR) methodology, which integrates theory-driven design with systematic empirical inquiry in authentic educational contexts and aims to produce both practical solutions and theoretical insights (McKenney & Reeves, 2019). The research is conducted within a research–practice partnership involving school leaders and researchers from primary, secondary, and higher education contexts. The design process consists of multiple iterative cycles of analysis, design, implementation, and reflection. In the initial phase, theoretical insights from educational leadership research and organisational learning literature informed the identification of key design principles related to collective leadership, professional learning, and organisational development (Harris, 2014; Kools, 2020). These principles were translated into a serious game structure that invites leadership teams to reflect on their organisational learning practices across seven dimensions of schools as learning organisations. Conjecture mapping (Boelens et al., 2020) was employed as both a design and analytical tool to make explicit the assumed relationships between design features (e.g., game mechanics, structured dialogue prompts, visual representations), mediating leadership activities (e.g., collective sensemaking, negotiation of priorities, shared decision-making), and intended learning outcomes (e.g., enhanced conceptual understanding, collective agency, alignment of leadership actions). Data collection focused on formative evaluation of the design and its use in leadership development settings. Qualitative data sources include observations of gameplay sessions, field notes, participant reflections collected during and after sessions, and reflective memos from the design team. These data were used to examine how leadership teams engaged with the game, how dialogue unfolded, and how the game mediated leadership practices and interactions. Data analysis followed an iterative and abductive approach, moving between empirical observations and theoretical constructs from leadership and organisational learning research. In line with design-based research traditions, the emphasis of the analysis is not on statistical generalisation, but on developing context-sensitive design knowledge that can inform both theory and practice (Design-Based Research Collective, 2003). Conclusions, Expected Outcomes or Findings The findings of this ongoing design-based study suggest that serious gaming can provide a promising approach to supporting educational leadership for organisational learning. By translating abstract leadership and learning organisation concepts into an experiential and dialogic format, the game enables leadership teams to engage in collective reflection and sensemaking that is often difficult to achieve through more conventional professional development approaches. Rather than functioning as a prescriptive leadership intervention, the serious game creates structured conditions for leadership teams to surface assumptions, negotiate shared understandings, and align their actions with broader organisational learning goals. In doing so, the game supports leaders in navigating the relationship between knowing and acting, a persistent challenge in educational leadership research, particularly in complex and rapidly changing contexts (Argyris & Schön, 1978; Harris & Jones, 2020). For educational leadership research, this study demonstrates the value of Educational Design Research and serious gaming as complementary approaches for investigating leadership practices in situ. The use of conjecture mapping provides transparency in linking theory, design, and empirical inquiry, thereby supporting cumulative knowledge building in leadership research. While the findings are preliminary and context-specific, they indicate the potential of serious gaming as both a leadership development tool and a research instrument. Future research will focus on further refinement of the design, deeper analysis of leadership learning processes, and exploration of how design-based interventions can contribute to theory development in educational leadership.
